Each phase names what we do, what your team does, and what comes out the other side — so you always know where we are and what's needed from you.

Phase 01 — Discovery

Understand the business well enough to build for it.

A working session with your implementation lead. We map your tools, your workflows, and how the team operates day to day. No build commitment until we both agree this is worth doing.

Lead attends. Decide where the shared knowledge lives. Confirm who does the founder interview.

A clear picture of what we're building, who will use it, and the rollout order — with named owners.

Phase 02 — Capture

Gather the knowledge that lives in people's heads.

A guided, async interview with the person who holds the business in their head — usually you. Completed in their own time, not a meeting on the calendar. We map the structure of your operational data and gather the assets that show how you actually communicate.

The interview takes 15–20 minutes, completed when it suits. Team sends across the checklist of assets.

The raw material the AI will learn from — transcripts, real documents, and your data structure.

Phase 03 — Scaffold

Stand up the structure and the first user's workspace.

We generate the shared knowledge folder and the lead user's personal working environment. Everything is plain text files in your own storage — no proprietary database, no lock-in.

You do

Confirm storage is syncing for the team. Lead user installs Claude Code (free desktop tool from Anthropic).

The live shared folder, the lead user's environment, and a tailored configuration so the AI knows where everything lives.

Phase 04 — Connect & Build

Make it real — connected, controlled, and useful.

We connect the AI to your CRM and the systems you already use. Access is scoped and permissioned — never an open door to everything. Then we turn the interviews and assets into the AI's knowledge of your business, and build the first batch of skills you can call by name.

You do

Review and correct the draft knowledge files. This is the most important moment in the process — your corrections lock in how the AI sees the business.

Business knowledge populated. First clients set up. One or two working skills in your hands.

Phase 05 — Walkthrough & Rollout

The lead user works it unaided — then the team follows.

We walk the lead user through a live, real task — start to finish — so they see exactly how it works in practice. One week of light support while it beds in. After that, each additional team member onboards with their own workspace.

Lead user runs a real task in the session. Rest of the team comes on in the agreed order.
